Dryland Cotton on the Western Downs: What a Realistic Yield Target Looks Like in 2026

Walk into any shed between Dalby and Jandowae in spring 2026, and the same conversation is happening. Sorghum stubble is sitting on a heavy clay profile that finally got a wet summer behind it, the cotton price has held, and growers who haven’t grown dryland cotton on the Western Downs in five seasons are running the numbers again. The question isn’t whether dryland cotton on the Western Downs can work. It can. The question is what a realistic yield target looks like before you commit the urea, the seed, and the paddock. We work as experienced cotton agronomists across QLD and NSW, and the planning conversations we’re having this season come back to one number more than any other, profile water at planting.

Why dryland cotton is back on the Western Downs planning agenda

Two things are pulling cotton back into the rotation. First, the recent run of summer rainfall has put usable water deep into Brigalow and self-mulching black clays from Bell across to Meandarra. Second, sorghum margins have tightened relative to cotton in the country that suits both. A Cotton Seed Distributors 11-year analysis (2007-2017) comparing dryland cotton against sorghum found cotton averaged 3.45 bales/ha against sorghum at 3.40 t/ha, with dryland cotton returning a gross margin 58% higher than sorghum over that period[1]. That’s a national average across many seasons and many soil types, not a forecast for any one paddock. But it explains why the conversation has shifted.

The catch is that dryland cotton is one of the least forgiving crops we plant in this region. A wheat crop with a half-empty profile will still give you something. A dryland cotton crop with a half-empty profile is gambling, no matter what the long-range forecast says.

PAWC: the single most important number before you plant

Plant Available Water Capacity, or PAWC, is the amount of water a paddock’s soil can hold and actually deliver to the crop, measured in millimetres down through the rooting depth. It isn’t the same as how much rain has fallen. A paddock with 200 mm of summer rain on a shallow, sodic profile will hold far less usable water than the same rain on a self-mulching Brigalow clay running 1.5 m deep.

For dryland cotton, CottonInfo’s guidance is that PAWC should be greater than 180 mm in the top 1.5 m of soil, and that crops grown on lower PAWC profiles (150 to 180 mm) need wider row configurations to stretch the water further[2]. Below 150 mm, you’re not really planting cotton, you’re planting hope. Cotton needs around 800 mm of crop water use through the season to reach its full yield potential, made up of stored soil water plus in-crop rainfall[2]. On the Western Downs, the long-term in-crop rainfall is rarely going to deliver more than half of that. The rest has to be sitting in the profile on the day you plant.

If you don’t know your PAWC paddock by paddock, that’s the first job, well before planting. A push-probe assessment, paired with one or two deep cores to refine the bucket size, is enough to give you a number you can actually plan against.

Long-fallow moisture: what a full profile actually delivers

A long-fallow Brigalow profile, fallowed cleanly from a winter crop and protected with stubble, can store a substantial portion of summer rain. Storage efficiency on uncovered, weedy ground is far worse. The growers we see getting consistent dryland cotton results around Dalby, Bell, and Brigalow are not the ones with the best paddocks, they’re the ones who took weed control through the fallow seriously and kept stubble on the surface.

Two practical points. One, every weedy week through summer costs water that doesn’t show up in the rainfall record. Two, full-profile is not the same as wet-on-top. We’ve pulled cores in late September that looked good in the top 30 cm and were dry from 60 cm down. That paddock looked planted out the window of the ute. It wasn’t.

Sorghum into cotton: the case and the risks

The temptation after a good sorghum crop is to roll straight into cotton on the back of a short fallow. Sometimes the moisture allows it. More often it doesn’t. Sorghum is a deep, thirsty crop that pulls water down past 1.2 m on the heavy country. A short fallow into cotton on the back of a 6 t/ha sorghum crop is a very different proposition to a long fallow on chickpea ground.

The case for the rotation is real. Cotton breaks sorghum disease cycles, gives you a different chemistry rotation for grass weeds, and on the right country the gross margin gap is genuine. The risk is going in too soon, on a profile that’s been emptied by the previous crop and only partially refilled. The decision is a profile-water decision, not a calendar decision. If the cores say go, go. If they don’t, plant chickpeas or a winter cereal and rebuild the profile for the following summer.

Realistic 2026 yield-target ranges for dryland cotton

What does a realistic dryland cotton yield look like on the Western Downs and Darling Downs in 2026? CSD’s 11-year rotational dataset puts the average around 3.45 bales/ha with a range from 1.5 to 5.6 bales/ha depending on rainfall timing[1]. That’s the long-run benchmark, and it’s the right starting point for budgeting.

Queensland Country Life reported one Bongeen grower with a 5 bales/ha long-term average expecting 7 bales/ha in a strong season, and a MacAlister grower stating “we have to get four bales/ha and we’re guaranteed a return”[3]. Those are good-country results in a good season. They are not what you should put in the budget spreadsheet.

For 2026 planning we’d anchor the conversation around three numbers per paddock. A pessimistic case in the 2 to 3 bales/ha range. A budget case at the long-run average, around 3 to 4 bales/ha on country that genuinely suits cotton. An upside case at 5 to 6 bales/ha if the profile is full at planting and the season delivers. Build the budget on the budget case. If the paddock can’t pay its way at 3.5 bales/ha, it isn’t a cotton paddock for 2026.

The exit rule: when to switch out of cotton

Every dryland cotton plan needs an exit rule written down before planting. Ours is simple. If the profile cores at planting come back showing less than 150 mm of plant available water in the top 1.5 m, the paddock doesn’t go to cotton. Below that threshold the season has to do too much heavy lifting, and the budget unravels even on a normal year. Sorghum or a long fallow into chickpeas is the better play.

The other exit point is timing. Late planting compresses the season, and on the Western Downs we don’t have the same buffer that’s available further north. If profile water and weather have you still deciding into late October, the answer is usually no. Cotton planted late, on a marginal profile, in a region that runs out of heat units in autumn, is the worst version of this decision.

Budget planning: input costs and sensitivity

The structure of a dryland cotton budget is straightforward, even if the numbers move every season. Seed and technology fee, in-crop fertiliser (mainly nitrogen), plant-growth regulators, insecticides as needed, defoliation, and ginning. The single largest variable input most years is nitrogen, and that’s where we see the biggest planning errors.

Two principles. First, build the N budget on stored soil nitrogen plus a yield-matched application, not a fixed rate. A budget that’s profitable at 4 bales/ha and breaks even at 3 is a usable plan. A budget that needs 5 bales/ha to work is a wish.

This is where being totally independent matters. We’re not paid more if you plant cotton, and we’re not paid less if you decide chickpeas is the better call. The job is to help you read the profile, build a budget that survives a normal year, and write the exit rule before the optimism takes over.
